Revenue has stalled

When effort stops working

15 September 2026 · 5 min read · Azivaro Advisors

Two years of real effort and the line has not moved. The instinct is to sell harder. The instinct is usually wrong.

What a flat line actually means

Revenue that stops responding to effort is telling you something structural. The engine that produced growth has reached the limit of what it can produce, and adding fuel to it will not change that.

In most businesses that engine was the owner. Growth came from you selling, you delivering, you fixing what went wrong. That works beautifully and it scales exactly as far as one person scales, which is not very far.

Why hiring more salespeople rarely fixes it

The common response is to add sales capacity. It usually disappoints, because the thing being added is not the thing that was missing. If the sale depends on the owner personally, a new salesperson has nothing repeatable to execute. They are being asked to reproduce judgment that has never been written down.

The same applies to marketing spend. Traffic into a business with no repeatable process for converting and delivering it produces cost, not growth.

Adding fuel to an engine at its limit does not make it bigger.

The order that works

Define what the business needs to be worth and by when, because that determines whether the answer is more revenue at all. Some owners at this point want a larger company. Others want the same company, run on their own terms. Those are different plans and they should not be confused.

Then build the repeatable version of whatever currently depends on you: how work is won, how it is priced, how it is delivered, and how quality is held. Only then add capacity, because now there is something for that capacity to run.

What owners tend to find

Frequently, it breaks not from a new market or a new product but from making the existing business legible: what it costs to win work, what it costs to deliver it, and what happens when the owner chooses to step back one layer. That is unglamorous, and it is where the movement is.

Before adding anything, find out whether the constraint is demand or the ability to convert and deliver it. Those two problems look identical from the inside and have opposite solutions.

Find out where you actually stand

Five questions, about three minutes, and an honest read on where the business stands and what to do first.
